Most support leaders track agent workload as a single number: chats per agent per month. It tells you something about capacity, but not much about whether your team is getting more efficient or just handling less volume because AI chatbots are absorbing the easy stuff.
Understanding these differences is important. One scenario means your operation is scaling. The other means you’re paying agents to sit in a shorter queue while unresolved chat transfers pile up somewhere else.
Our 2026 AI Live Chat Benchmark Report gave us the data to tell those two stories apart. In 2025, agent workload dropped 5.8% across all industries this year, but the number moves in different directions depending on team size, industry, and how mature the AI deployment actually is. Some segments saw agent workload fall 12.8%. Others saw it climb.
We went through the breakdowns to answer the questions that the topline average can’t: which teams are genuinely recovering capacity, which ones are just redistributing it, and what the flat chat duration figure reveals about the kind of work agents are doing now versus a year ago.
Across all industries, the average customer support agent handled 1,201* chats per month in 2025, down from 1,275 in 2024. In isolation, this is a fairly modest drop of just 74 chats per month. Scale it across a team and the math changes fast.
A 20-agent operation sees 1,480 fewer chats flowing through the operation each month. Each of those conversations averages 8 minutes 50 seconds (a figure that has held flat for two consecutive years), so 1,480 chats represent approximately 218 agent-hours per month.
What are those hours worth? The U.S. Bureau of Labor Statistics puts the median hourly wage for customer service representatives at $20.59 (May 2024 data). Apply the standard 1.25x–1.4x fully loaded multiplier for benefits, payroll taxes, and overhead, and you land at roughly $25.75–$28.83 per agent-hour.
That makes the recovered capacity worth $5,600–$6,300 per month, or $67,300–$75,400 annually for a 20-agent team. For small businesses, this is a sizeable figure.
But what happened to those chats? The Comm100 AI Agent now handles 75.3% of all incoming conversations, up from 73.8% a year earlier.

In dollar terms: that’s $128,200–$143,600 in annual freed capacity, the equivalent of 2.6 full-time agents whose bandwidth comes back without a single hire or layoff.
So why did mid-sized teams outperform everyone else? Their AI handling rate tells the story. At 92.5%, mid-sized teams route nearly every incoming chat through an AI chatbot before it reaches a human.
These organizations have operationalized automation as standard intake rather than an optional channel. They’re also large enough to have invested in proper knowledge base development and intent training, which directly improves bot resolution rates.
Yet they’re small enough that a single operations lead can push changes through without navigating layers of procurement approval.
Large teams of 26+ agents followed at 9.57%, dropping from 1,758 to 1,590 chats per agent per month. For a 50-agent enterprise operation, that means 8,400 fewer chats monthly flowing through the support queue, and approximately 1,237 recovered agent-hours. The annual value becomes $382,000–$427,800, or roughly 7.7 FTEs of capacity returned to the operation.
Enterprise teams carry heavier overhead in implementation. Legacy system dependencies, multi-department coordination, and longer procurement cycles all slow automation rollouts.
The 9.57% reduction they achieved still represents a strong return, but the gap between them and mid-sized teams (12.8%) reflects that organizational friction.
Small teams of 1–5 agents saw only a 2.6% decline, from 1,292 to 1,258 chats per agent.
Surprisingly, teams of 6–10 agents saw workload increase by 1.6%, from 797 to 810 chats per agent.
Small teams are caught in a transition. Their AI Agent handling rate jumped 159.6%, from 20.9% to 54.3% of incoming chats. These are likely organizations deploying AI chatbots for the first time. But implementation, from intent coverage to knowledge base content, can take some time to mature. This becomes a bigger issue if teams don’t have cohesive AI-first customer service software in place already.
Meanwhile, wait times for small teams rose 18.6%, from 24.6 to 29.2 seconds. They’re fielding more total volume than their headcount can absorb, while AI chatbot resolution rates are still catching up.
The 6–10 agent segment tells a different story. Their workload ticked up 1.6%, but their AI handling rate actually fell from 65.3% to 45.3%. These teams appear to have pulled back on automation after an initial deployment, perhaps because AI performance didn’t meet expectations or because escalation rates were too high. The workload increase is a direct consequence.
It’s exactly like when you’re using ChatGPT or Claude and ask it to write a comprehensive piece by just adding a one-line prompt. The result isn’t going to be as good as if you give it a comprehensive brief.
This is the most important question in the dataset.
Chat duration held at exactly 8 minutes 50 seconds for the second consecutive year. If agents were handling the same type of conversations but working faster, you’d see that number fall. It didn’t.
What changed is the composition of conversations reaching agents. The AI Agent absorbs the quick, predictable questions.
What’s left for human agents is a filtered queue of harder problems. Multi-step troubleshooting. Billing disputes that require judgment calls. Situations where a customer is frustrated and needs someone who can read tone and adjust. Policy exceptions that require context which you don’t want an AI chatbot to evaluate.
Agents spend the same amount of time per conversation because the conversations themselves require more effort, more system lookups, and more careful communication. Flat duration paired with lower volume is a signal that the automation layer is working correctly. The easy work is gone, and the hard work remains, and it takes the same time it always has.
The team-size breakdown adds specificity to this picture. Large teams (26+ agents) saw duration drop marginally; 2.9% to 8 minutes 57 seconds. AI Copilot and similar agent-assist tools likely contribute here: at enterprise scale, even a small per-conversation time saving compounds across thousands of monthly interactions.
Mid-sized teams (11–25 agents) saw a slight 2.1% increase to 7 minutes 18 seconds. With the highest AI handling rate in the dataset at 92.5%, their agents are only seeing the conversations that bots couldn’t resolve. Those residual conversations skew harder, and the slight duration increase reflects that shift.
The 1,201 average spans a pretty large range, from 49 chats per agent per month in Government to 1,540 in iGaming. That gap reflects entirely different support models, customer expectations, and staffing philosophies.
iGaming leads at 1,540 chats per agent per month, with conversations averaging just 6 minutes 12 seconds. The speed is intentional; players don’t want to chat. They want to resolve their issue and return to the platform.
Agents in this sector handle fast, transactional queries: withdrawal status, bonus terms, account verification, payment failures. A 5.8% workload reduction at this volume would free approximately 89 chats per agent per month. For a 30-agent iGaming operation, that’s 2,670 fewer conversations and roughly 276 agent-hours recovered monthly.
Consumer Services follows at 829 chats per agent per month. These teams carry the fastest response time in the dataset at 35 seconds, built around a culture where hesitation costs conversions.
Banking & Finance averages 214 chats per agent per month, but those conversations run 13 minutes 3 seconds each. That’s understandable, because every chat involves compliance verification, account lookups across multiple systems, and careful handling of financial data. Low chat count per agent is misleading here. The per-conversation effort is roughly double what an iGaming agent invests.
Technology sits at 299 chats per agent with 20-minute 36-second average conversations. Agents in this sector troubleshoot integrations, debug configurations, and walk users through multi-step technical processes. The long duration is structural, not a performance issue.
Education averages 62 chats per agent per month. Each conversation runs 13 minutes 19 seconds. The low monthly volume combined with long duration points to a staffing model designed around seasonal peaks (enrollment periods, semester starts, financial aid deadlines) rather than steady daily throughput.
Education’s 90.4% AI handling rate and 75.9% resolution rate also mean the conversations that reach human agents have already been filtered heavily. An agent getting 62 chats per month is handling the problems that a bot with access to the university’s full knowledge base still couldn’t solve.
Government sits at 49 chats per agent per month with the longest wait times in the dataset at 53.6 seconds (no surprise!). These numbers together suggest resource constraints and staffing gaps rather than low demand. Government agencies often face hiring freezes, long onboarding timelines, and budget cycles that don’t align with demand patterns.
Three other metrics from the 2026 report show where freed capacity is going.
Response time fell to 44.6 seconds, down 0.5% year over year. Agents are replying slightly faster within active conversations. AI Copilot, which surfaces knowledge base articles and suggested replies in real time during a chat, likely contributes to this improvement.
When agents don’t have to search for answers manually, responses become faster. Over hundreds of conversations, those improvements accumulate.
Simultaneously, wait time dropped to 22.8 seconds, down 3.4%. Fewer conversations sitting in queue means customers connect with agents sooner. The improvement wasn’t uniform. Large teams (26+ agents) cut wait times by 37.5%, from 45.5 to 28.4 seconds.
That reversal is worth noting because last year, large teams had the longest wait times. This year, their AI and routing investments flipped that. Small teams (1–5 agents) moved in the opposite direction, with wait times climbing 18.6% to 29.2 seconds as their volume outpaced their capacity.
Now, let’s talk about the CSAT, which held steady at 4.1 out of 5 for the second straight year. Agents handle fewer conversations, but harder ones, and customer satisfaction didn’t budge. At 4.1, most interactions are already producing positive outcomes.
Moving from 4.1 to 4.3 requires eliminating edge cases: the 5% of conversations that go wrong due to unusual circumstances, agent error, or system failures. That’s a different kind of problem than the systemic efficiency improvements that AI automation delivers.
Read together, these three metrics describe productive reallocation. Agents carry fewer conversations. The conversations they do handle require more depth and take the same time. Customers reach agents faster. And satisfaction scores hold.
A 5.8% workload reduction does not equal a 5.8% headcount cut, and most support leaders shouldn’t frame it that way.
